Being first to deploy an AI agent is not the same as being first to see a return on it, according to a new Salesforce survey of 2,025 agentic AI decision makers. Published on Salesforce’s own newsroom as “First To Launch Isn’t Fastest to ROI,” the study found that among the 30% of organizations already running agents in production, meaningful ROI arrives in about eight months on average, but the industries furthest along in deployment are not the ones getting there fastest. High Tech, one of the heaviest deployers, posts one of the slowest times to ROI at 10.1 months, while Professional and Business Services, slower to adopt, reaches meaningful returns faster.
Preparation, not ambition, was the determining factor. Organizations that unified relevant data before deploying agents hit ROI in 7.3 months versus 8.8 for those that cleaned up data afterward, even though only 31% of deployers had fully unified data before launch. “People think they need to boil the ocean, get all their data perfect in one place before starting,” said Joe Inzerillo, President of Enterprise and AI Technology at Salesforce. “What we’re finding is you can go use case by use case: get the data accurate, mechanized, and semantically described so agents understand what it is and how to use it.”
The original insight is a governance tradeoff the survey does not resolve: lighter oversight reached ROI faster, 7.2 months versus 9.3, but was nearly twice as likely to let an agent drift outside its intended parameters until a real error surfaced it. Shibani Ahuja, Salesforce’s SVP of Data and AI Strategy, called it a discipline problem rather than a speed problem: “The organizations getting real returns got specific about a shortlist of things before conditions were perfect: the data they made trustworthy for the job, the point where a person stays in the loop, and the guardrails they built before they needed them.” That marching order differs from most agentic AI pitches, and it underlies both Salesforce’s Claudeforce push into agentic workflows and the wider question of what changes when AI agents become the customer.
